Require challenge before endorsement
Most leadership teams converge too quickly. Authority, time pressure, and political safety reward agreement over truth. The result is premature narrative closure, where interpretations stabilise before competing views have had time to surface.
Leaders make challenge a formal step before endorsement. For major decisions, proposals, and strategic narratives, a challenge phase is explicitly required before approval can occur. Alternative interpretations, downside risks, contradictory data, and frontline experience must be surfaced and explored.
This shifts dissent from personal courage to structural expectation. It prevents silent misalignment, surfaces blind spots early, and keeps learning active at the moment when closure would normally collapse it.
Make signal ownership explicit
Weak signals frequently surface but then evaporate. They are acknowledged, discussed, and then lost because no one is explicitly accountable for translating them into action.
Leaders explicitly assign ownership for emerging signals. For any signal that indicates possible risk, misfit, or structural strain, a named steward is appointed. That steward is responsible for integrating the signal, testing its validity, coordinating inquiry, and returning to leadership with recommendations.
This converts sensing from conversation into governable flow. Signals no longer depend on persistence, political courage, or personal credibility to survive. They are structurally protected.
Delay certainty until competing interpretations surface
Leadership authority closes meaning faster than most leaders realise. Once a dominant narrative forms, alternative interpretations quickly disappear, even when they are more accurate.
Leaders deliberately delay closure. In ambiguous or high-impact decisions, they require multiple competing interpretations to be articulated before a narrative is endorsed. They invite different functions, geographies, and frontline roles to frame the same issue from their own perspective.
Only once competing interpretations are visible is convergence allowed. This preserves learning, prevents false coherence, and protects strategic calibration under uncertainty.
Publicly protect dissent when it costs you
The organisation does not learn from what leaders say. It learns from what leaders protect.
When dissent is inconvenient, politically awkward, or reputationally uncomfortable, leaders explicitly protect it. They acknowledge the dissent publicly, separate the messenger from the message, and make clear that surfacing inconvenient truth is valued even when it disrupts momentum.
This is not symbolic. It is structural. Over time it teaches the organisation that truth can survive power. Without this protection, intelligence quietly retreats underground and sensing collapses.
Treat compliance as a risk signal, not reassurance

This prevents success blindness. It keeps leadership ahead of risk migration and preserves early detection when the organisation appears most stable.
